How to use the Store Performance Scorecard
A practical guide for owners, franchisees, store managers and department heads. Use it to turn sales, profit, stock, people, customer and compliance information into clear accountability and action.
Purpose
Why this document exists
A store can report stronger sales and still lose cash through margin leakage, shrinkage, stock errors, waste, labour inefficiency or compliance failures. A sales number on its own does not show where the profit went or who must fix the problem.
This scorecard creates one operating view that connects the organisation structure, department accountabilities, role responsibilities, KPI definitions, risks, controls, compliance items and follow-up actions.
People and timing
Who should use it, and when
The scorecard works best when it is owned by the person accountable for the whole store and used by each department manager—not treated as a finance-only report.
Owner or franchisee
Use the overall scorecard to test whether sales growth is producing sustainable cash, profit and control.
Store or general manager
Run the weekly and monthly review, challenge exceptions, assign actions and hold department managers accountable.
Department managers
Update the measures they own, explain amber or red results, present evidence and close corrective actions.
Finance, HR and compliance
Provide reliable source data, maintain evidence and support consistent definitions across the store.
Specialist licence holders
The responsible pharmacist, liquor manager and other designated persons should verify the controls relevant to their licences.
When to use it
Use it for a new store or reset, weekly operations, month-end review, a turnaround, onboarding, expansion, licence changes or any serious red KPI.
Preparation
What to have ready before setup
Do not wait for perfect data. Start with the best available evidence, mark gaps honestly and improve the data source over time.
- Store name, province, municipality, format and trading hours
- Current department list and the accountable manager for each one
- Licence model and details for liquor, pharmacy and other regulated activities
- Budget, target or approved benchmark for every KPI you intend to score
- At least four weeks of available actual results, where possible
- Named data source for each measure: POS, stock, payroll, finance, safety or audit record
- Compliance evidence such as licences, certificates, logs and inspection records
- A fixed weekly review time and a monthly sign-off meeting
Setup guide
Set up the complete scorecard process
Complete these steps in order the first time. After setup, your regular reviews will focus mainly on actual results, evidence and actions.
Open Configuration first
Go to the Configuration section before scoring departments. This is the control point for the category weights and the South African store profile.
Complete the store profile
Enter the province, municipality, store format, trading hours, number of tills and employees, departments, pharmacy model, liquor licence and ecommerce arrangement. Select Save profile.
Confirm the KPI category weights
Use the brief’s defaults or adjust the percentages to reflect your operating priorities. Aim for a total of 100%, then select Save weights. Higher-weight categories have more influence on the overall score.
Confirm the organisation and accountabilities
Review the organisation chart, departments and roles. Replace proposed titles with the people actually accountable in your store and make sure there is only one clear owner for each result.
Agree the KPI definitions and targets
For every measure, confirm the formula, target, frequency and data source. Do not score a KPI until everyone agrees what the number means and where the evidence comes from.
Enter actual results and assign a status
Compare actual performance with the approved target. Mark green when on target, amber when attention is needed, red when urgent action is required and grey only when reliable data is not yet available.
Verify compliance with evidence
Use the Compliance section to record the responsible person, requirement, evidence and status. Profile details flow into the compliance context, but a licence number or profile entry does not prove legal compliance.
Record every amber and red action
State the corrective action, name one owner and set a due date. At the next review, close the action only when the result or control evidence confirms completion.
Use the right printable form
Generate the organisation, department or role PDF after saving the configuration. The current store profile is inserted into the forms for the active browser session.
Set the review rhythm and sign off
Run short weekly exception reviews and a formal monthly management review. The manager and the person above them should sign the relevant form so ownership is visible.

How the weighted score works
Each KPI belongs to a category. The scorecard converts its status to a numeric value, applies the category weight and calculates a weighted average using only KPIs that have data.
Overall score = Σ (KPI status score × category weight) ÷ Σ (weights for KPIs with data)

Weights update the scorecard
Saving category weights immediately recalculates the weighted score using the values currently entered.
Profile updates context and forms
Saving the South African store profile updates the compliance context and the organisation, department and role PDF forms generated in that session.
Session storage is not a database
Settings remain available after a refresh in the same browser tab session. They are not a permanent shared store record and may be lost when that tab session ends or browser data is cleared.

Frequently asked questions
Top 10 FAQs
1. Is this an official organisation chart or scorecard from a specific retailer?
No. It is a proposed supermarket operating framework designed to be adapted. Verify retailer-specific requirements, employment arrangements and legal obligations before adopting it.
2. Can we use all the default KPIs and weights without changing them?
Use them as a strong starting point, then confirm that each KPI is relevant, measurable and owned in your store. Change the weights only when management agrees that the revised priorities better reflect the operating plan.
3. What happens if the category weights do not add up to 100%?
The scorecard still calculates a weighted average using the actual applied total. However, a 100% total makes the relative importance of categories easier to understand and govern, so correct the total before formal use.
4. What does a grey or no-data status mean?
It means there is not yet enough reliable data to score the KPI. Grey items are excluded from the weighted average. Grey is not “good”; the manager should assign an action to establish the missing source data.
5. Does entering a liquor licence or pharmacy model prove compliance?
No. Profile values update the compliance context and generated forms, but they do not verify authenticity, validity or operating compliance. An accountable person must inspect current evidence and record the verification.
6. Are our configuration settings saved permanently?
No. They are stored for the current browser tab session and normally survive a refresh in that session. They are not saved to a shared database, so generate or save your forms and keep the approved record in your normal document system.
7. Which PDF form should we use?
Use the organisation form for the whole-store review, the department form for a department manager’s operating review and the role form for individual accountability, onboarding or performance discussions.
8. How often should the scorecard be updated?
Update critical exceptions daily, department results weekly and the complete signed scorecard monthly. Review targets and weights quarterly or when the store strategy, format or risk profile changes.
9. Who is responsible for a red KPI?
The manager named as accountable for that result must explain it and lead the corrective action. Other functions may support the solution, but the review should retain one clearly named owner and one due date.
10. What if our store does not have liquor, pharmacy, ecommerce or another listed function?
Mark the function as not applicable in the profile, remove or ignore KPIs that genuinely do not apply and document the reason. Do not mark an applicable control as not applicable simply because evidence is missing.
